How we cut first-contact time from 2 hours to 30 seconds
A UK student recruitment agency handling 2–3k leads/month went from a previous system that called just 10% of leads to Voice AI contacting every lead in 30 seconds.
The Challenge
Edu4u is a UK-based agency recruiting students for universities — an industry where speed-to-lead decides whether a prospect becomes a client or ends up with a competitor. At 2,000–3,000 leads per month coming in from Meta and Google campaigns, every minute of delay cost real money.
Average response time to a new lead was around 2 hours. Ads were running at full capacity and ad spend kept growing, but conversion couldn't keep up. Most prospective students dropped off before anyone from the team could call back — other agencies got there first.
What they tried before us
Edu4u had already worked with another agency that was supposed to build exactly this — automated first contact and a CRM that actually worked. The delivery was sloppy:
- 90% of leads never got an outbound call. The system was meant to dial. It didn't.
- The CRM was a mess — duplicates, empty fields, inconsistent lead statuses. The sales team couldn't tell who had been contacted and who hadn't.
- No visibility into what was actually happening to a lead after the form was submitted.
Edu4u was paying twice — for ads and for a system that barely worked. When they came to us, they were sceptical. They'd already seen what "Voice AI" looks like when it's half-built.
The Solution
We deployed Voice AI integrated with a dedicated CRM rebuilt from scratch. The flow:
- A lead fills out an ad form on Meta or Google.
- Within seconds, Voice AI places the first call, runs a natural qualification conversation, and collects the key information.
- Qualified leads land straight into a consultant's calendar with the full call transcript logged in the CRM.
- Every lead has a clear status, an assigned owner, and a contact history — no duplicates, no lost records.
At this volume (2–3k leads/month), reliability was the priority — every dropped call is real money lost. The rollout — ad platform integrations, training the voice model for education-specific vocabulary, CRM rebuild, and team onboarding — took 3 weeks.
Results
- Average first-contact time: from ~2 hours to 30 seconds — a 240× faster response.
- Outreach coverage: from 10% to ~100% of leads getting an outbound call — 10× more contact attempts on the same ad spend.
- The CRM works as a single source of truth — the sales team knows the exact status of every lead without digging through spreadsheets.
- The system runs 24/7, so leads arriving at night or on weekends no longer wait until Monday morning.
Instead of firefighting at the form level, the Edu4u team now spends its time on conversations with leads that are already pre-qualified and far more likely to convert.
